Panda .X File Exporter Problem

guys, I made a simple robot.. i exported it as .X file.. the directX viewer read it,,its fine!! but when i put bones and add the modifier "Skin",,when i look at the directx viewer again,,the robot is NOT ANYMORE a ROBOT,,its more like a CACTUS :D.. but really,,it's messed up.. so why is this happening?? im using 3ds max 8.. advance thanks for anyone there that can help.. please....
